I Built the AI Operations System I Sell

Most consultants advise on AI. I run one. Seventy-five tools, three machines, real clients, real revenue. The system I deploy for others is the system I live inside every day.

Here’s a question I get from prospective clients, usually in the first ten minutes: “How do you know this will actually work for us?”

Fair question. Every AI consultant has a slide deck. Every one of them can describe what an automated workflow looks like, why you need one, where the ROI lives. The decks are fine. The problem is the gap between the deck and the deployment.

So instead of answering that question with a pitch, I’ll describe what I actually run.

The Problem That Started All of This

I’m a solo operator. One person, running consulting engagements, doing cold outreach, managing client deliverables, tracking commitments, maintaining a knowledge base that grows by the week. No team. No admin staff. No intern handling the CRM.

Which means every hour I spend on operational overhead — updating a spreadsheet, copying a number between systems, checking whether a follow-up went out — is an hour I don’t spend on billable work or business development.

That’s not a productivity problem. That’s a tax.

So I built the infrastructure to stop paying it.

What “Built” Actually Means Here

Not “subscribed to a SaaS tool.” Not “set up a Zapier flow.” Built. Wrote the code, deployed the services, wired the machines together, put it in production, and kept it running.

Three physical machines, coordinated over a private network. A Mac mini runs the agent layer — seventy-five tools handling everything from task management to knowledge retrieval to safety policy enforcement. A Windows machine runs cold outreach automation for paying clients. My laptop is the development plane where specs get written and code gets reviewed before anything touches production.

Why three machines? Same reason you don’t run your development database on your production server. Separation of concerns isn’t an abstract principle. It’s the thing that keeps your outreach system from going down because you were testing a new tool on the same box.

What It Actually Does (in Operational Terms)

The technology is background. What matters is what it replaces.

Outreach that runs without me touching it. My outreach platform sends daily campaigns for clients, manages LinkedIn engagement, processes replies, and pipes analytics to per-client dashboards. Clients pay a monthly fee. The system runs whether I’m at my desk or not. When a reply comes in that needs a human, it surfaces. Everything else is handled.

A knowledge base that updates itself. Three hundred megabytes across three databases, ingesting new information every four hours, with a cleanup process running daily. When I need context on a client, a project, or a decision I made three months ago, it’s there — indexed and queryable. Not in a notebook. Not in my head.

CRM that doesn’t depend on me remembering to update it. The CRM syncs hourly. KPIs compute automatically. I don’t manually enter pipeline stages or update deal values. The system does it. When the numbers are wrong, it’s a data problem I can diagnose — not a “someone forgot to log it” problem that nobody can.

Client portals that exist without a web team. Each client gets a private dashboard — contracts, deliverables, analytics — accessible through a secure tunnel. No WordPress. No Webflow. No “let me email you that PDF.” The file is at a URL. The URL is access-controlled. Done.

Commitment tracking that actually tracks commitments. When I tell a client’s executive team “I’ll have the scorecard updated by Friday,” that commitment goes into a system that sends SMS check-ins, generates weekly scorecards, and maintains person-specific portals. The coordination layer doesn’t rely on my calendar. It relies on the system I built to do what calendars can’t.

An automated build pipeline. When a new tool needs to be built, a spec goes in one end and reviewed, tested code comes out the other. It gets deployed to the production machine. I don’t copy files. I don’t SSH in and edit live code. The pipeline handles the build, the review, and the deployment.

Why This Matters If You’re Not Me

You’re probably not a solo operator running three machines from a home office. But you almost certainly have the same underlying problem, scaled up.

How many hours per week does your ops team spend moving data between systems by hand? How many follow-ups fall through because someone forgot to check a spreadsheet? How many times has your team given a client two different numbers because the CRM and the billing system disagree?

Those aren’t people problems. Those are system problems. And they’re solvable with the same patterns I use on my own business — automated sync, single source of truth, separation of concerns, tools that do their job without someone watching them.

The difference between what I do and what most AI consultants offer is this: I’m not recommending a system I read about. I’m running one. Every architectural decision I make for a client, I’ve already made for myself — and I know where the failure modes are because I’ve already hit them.

The Part Nobody Talks About

Building AI tools is not the hard part. Keeping them running is.

Authentication tokens expire. APIs change their response format. A machine goes to sleep at 2am and the scheduled job doesn’t fire. A dependency updates and breaks a pipeline that worked fine for three months. The outreach system sends a malformed message because someone’s LinkedIn profile has a character encoding the parser didn’t expect.

I know these failure modes because I’ve debugged them. At 11pm. On a Sunday. For my own business, with my own revenue on the line.

That’s a different kind of knowledge than what you get from building a proof of concept. A POC proves the concept works. Production proves you can keep it working — through edge cases, through failures, through the slow accumulation of real-world mess that no architecture diagram accounts for.

When I deploy a system for a client, the safety checks, the monitoring, the failure recovery — those aren’t theoretical additions. They exist because I needed them myself.

What This Looks Like for a Client

Take the outreach platform. A client comes to me because their sales team is spending four hours a day on manual prospecting. Good closers, bad pipeline. Sound familiar? The system I deploy for them is an adapted version of the system already running on my infrastructure. Not a prototype. Not a fresh build from scratch. A production system with months of operational history behind it, configured for their specific market and messaging.

Or take the executive coordination tool. A client’s VP of operations needs visibility into what seven direct reports committed to this week, and whether they did it. I don’t go research project management tools. I deploy the system I already use — weekly scorecards, SMS check-ins, individual portals — and adapt it to their org chart.

The time-to-value difference is significant. I’m not learning the problem space during the engagement. I already live in it.

The Question Behind the Question

“How do you know this will actually work for us?”

Because it’s working for me. Right now. While you’re reading this, the outreach system is running campaigns, the knowledge graph is indexing, the CRM is syncing, and the build pipeline is reviewing code.

Most AI consulting starts with a discovery phase where someone learns your business and then proposes a solution. That’s fine for novel problems. But the operational problems most mid-market companies face — disconnected systems, manual data transfer, commitments that fall through cracks, reporting that nobody trusts — those aren’t novel. They’re common. And they have known solutions.

I just happen to run those solutions on my own business first.
