The most common failure mode of a successful build is the post-launch drift. The system works. Adoption lands. Three months later, the business has shifted, a new tool got introduced upstream, the team grew, and small things start drifting. Nobody has the time, the depth, or both to keep up. The retainer is the answer to that.

  • Run the system Monitoring, intervention, fixes. The day-to-day work of keeping a multi-component system actually doing what it’s supposed to do. Including the parts that don’t show up in any dashboard.
  • Evolve the system New seams as the business needs them. New integrations when a tool changes upstream. Retiring what stopped working. The system stays current with how the business actually operates, not the version of the business that existed when we scoped the build.
  • Stay close to the team The friction-spotting work. The conversations about why the new hire isn’t using the system the way the rest of the team does. The micro-tweaks that make adoption durable instead of brittle.
  • Quarterly architecture review Every ninety days, re-map the operation. Re-prioritize. Surface the new seams that have appeared. Decide what gets attention next quarter and what doesn’t.
  • On-call for breakage Real responsiveness when something goes wrong — not “open a ticket and someone will get to it.” The same person who built it, available when it breaks.

Three situations where the retainer is right

Good fit

  • You have working infrastructure but no one inside the building who has the time, the depth, or both to keep it running and evolving.
  • You tried hiring an “AI ops manager” or similar and the role didn’t hold — either the person couldn’t cover the full stack or the work was too discontinuous to justify a full-time hire.
  • You want continuity, not a vendor relationship you have to manage. You want the person who built it to be the person running it.

Not a fit

  • You don’t have a system yet. Start with the Seam Audit or Build Sprint.
  • You want one big build and then a clean handoff to your team. The Build Sprint ends that way by design.
  • Your organization has a strict no-contractor policy. This is contractor work.
