Why Your Power BI Project Failed (It's Not the Tool)
Most companies that come to me with broken Power BI environments made the same mistake at the start. It's fixable. But you have to fix it at the right layer.
I get variations of the same call every few months. A company spent six to eighteen months standing up Power BI. They have reports. They have dashboards. Their analysts put real effort into it. And yet nobody trusts the numbers. Different reports show different revenue figures. The finance team still exports to Excel to get the real answer. Leadership has stopped looking at the dashboards entirely.
The question they ask me is: what did we do wrong with Power BI?
That's the wrong question. Power BI isn't the problem. It was never going to be the problem. The problem was decided the moment someone started building dashboards before the data model underneath them was sound.
The Failure Mode: Building on a Broken Foundation
Here's what happens in most failed implementations. A company decides it needs better reporting. Someone buys a Power BI license, or IT already has one through Microsoft 365. An analyst — or a consultant — connects Power BI to the existing databases and starts building. Reports get made. They look good in the demo. Leadership is impressed.
Then the questions start. Why does this dashboard show 4,200 customers but that one shows 3,900? Why is the Q3 revenue number here different from what finance reported to the board? Whose number is right?
Nobody knows. And that's the problem.
Power BI is a visualization layer. It displays what's in the data model. If the data model is inconsistent, unclear, or wrong, the dashboards will be inconsistent, unclear, or wrong — regardless of how well they're designed. You can make them look beautiful. You can add more of them. You can train people to use them. None of that changes what's in the model.
What "The Data Model Is Broken" Actually Means
When I say the data model is broken, I mean something specific. It's not always a technical error. More often it's a definition problem.
Conflicting definitions. Different teams have different answers to the same question. Finance defines "active customer" one way. Sales defines it another. The CRM uses a third definition baked into its schema. When you connect Power BI to all three sources, you get three different numbers — and no agreed-upon truth.
Manual joins that shouldn't exist. Someone at some point couldn't get two systems to talk to each other automatically, so they built a manual process: export from system A, paste into system B, upload to SharePoint. Power BI connects to the SharePoint file. That file is updated irregularly, by a person, using steps nobody has fully documented. Now your dashboard is only as good as that person's last export.
No single source of truth. The most common version of this: the CRM has some customer data, the ERP has some, the billing system has some, and there's a spreadsheet someone in ops maintains that has the rest. None of them agree on customer IDs. There's no master record. Every query has to make assumptions about which system to trust, and those assumptions are rarely written down.
Power BI can't resolve these problems. It can only expose them — usually in the most politically uncomfortable way possible.
The Five Things Companies Try First (That Don't Work)
- Switch to a different tool. Tableau, Looker, Qlik — they all hit the same wall, because the wall isn't the tool. It's the data underneath it.
- Build more dashboards. When a report is wrong, the instinct is often to build a better report. But more dashboards on a broken model means more surfaces where the inconsistencies show up.
- Send people to training. Power BI training teaches people how to use Power BI. It does not teach them what "revenue" should mean in your specific business context, or why your CRM and your ERP disagree on it.
- Hire a different analyst. The previous analyst didn't fail because they weren't skilled enough. They failed because they were given an impossible task: make sense of data that hasn't been made sense of yet.
- Redesign the reports. Better layout, clearer visuals, more intuitive navigation. None of this changes the numbers in the underlying tables. If the numbers are wrong, a better-designed report just presents wrong numbers more clearly.
I've seen companies cycle through two or three of these before someone asks the harder question.
What Actually Fixes It
The fix is not glamorous, and it doesn't start in Power BI.
Start with KPI definition, before you touch the tool. Before any analyst opens Power BI, someone in a room — ideally with Finance, Sales, and Operations represented — needs to write down exactly what each key metric means. What counts as a customer? What counts as revenue? What's the cutoff for a deal being "closed"? These definitions need to be signed off and documented. If your stakeholders can't agree on definitions in a meeting, they will not agree on dashboards later.
Clean the pipeline before building the visualization. Once the definitions exist, audit the data sources. Where does each metric actually come from? Is the source reliable and consistently updated? Are there manual steps that introduce lag or error? This is the work of data engineering, and it's not optional. You can't skip it by being clever in Power BI's query editor.
This means the right sequence is: define the business questions, define the metrics that answer them, identify and clean the data sources, build the model, then build the reports. Most failed projects reverse this — they start with reports and try to work backwards.
When I work on a Power BI consulting engagement, I spend the first phase entirely on this foundation work. It's slower upfront. It produces significantly better outcomes.
How to Self-Diagnose: Three Questions to Ask Your Team
Before you bring in outside help or start another rebuild, ask these three questions internally. The answers will tell you a lot about where the real problem is.
1. Can Finance and Sales independently produce the same revenue number for last quarter?
Don't tell them the answer you expect. Ask both teams to run the query or pull the report and come back with the number. If the numbers differ — and I mean differ by more than rounding — you have a definitions or source-of-truth problem, not a reporting problem.
2. If a new analyst joined tomorrow, could they understand where each metric comes from without asking anyone?
This tests whether your data model is documented and self-explanatory. If the answer is no — if the knowledge lives in one analyst's head, or in undocumented manual steps — you have a fragility problem. The dashboards are only as reliable as the person who built them, and only for as long as that person is around.
3. When a report shows an unexpected number, what does your team do?
If the honest answer is "they go to Excel to double-check" or "they call the analyst," the dashboards have already lost credibility. Reports that people don't trust don't get used. If your team is working around the reports rather than with them, the reports have failed — regardless of how they look.
If two or three of these questions expose a problem, the path forward is a proper data and reporting assessment before any further development work. Building more on top of a broken foundation makes the eventual repair more expensive, not less.
The Bottom Line
Power BI is a capable tool. The companies that get the most from it aren't the ones who got the best-looking dashboards built fastest. They're the ones who did the unglamorous work first: aligned on definitions, cleaned their pipelines, established a single source of truth, and only then built the visualization layer on top.
If your implementation is failing, the tool isn't the culprit. The question is which layer underneath it needs attention — and whether you want to fix it properly or keep rebuilding the same reports on the same broken foundation.
