How to Fix a KPI System That Got Out of Control

Most companies don’t have a data problem. They have a definition problem. Here’s what a broken KPI system looks like and how to actually fix it.

Every KPI framework starts clean. Someone sits down, thinks through what the business needs to track, and builds something reasonable. Six months later, it’s different. A year later, it’s barely recognizable.

This is normal. It’s also fixable. But the way most companies try to fix it — cleaning up the dashboard, trimming the report list — doesn’t actually work. The problem is upstream.

How KPI Frameworks Break

It doesn’t happen all at once. A VP joins and wants their department’s metrics in the weekly review. A new product launches and someone adds three metrics to track it. Finance wants a slightly different version of the gross margin number. Operations has their own definition of utilization that doesn’t match the one in the dashboard.

None of these decisions are wrong on their own. Each one makes sense in context. But they accumulate. Over time, the KPI framework stops being a shared view of how the business is doing and becomes a collection of departmental scorecards that nobody fully understands.

By the time leadership notices, you’ve got 60 metrics, conflicting definitions, and a reporting process that takes hours every week and still produces numbers people argue about.

The Three Failure Modes

Too many metrics, no one knows which one to act on

When a dashboard has 40 numbers on it, it’s not a dashboard. It’s a data dump. The problem isn’t the volume of data — it’s the absence of hierarchy. No one has decided which metrics actually drive decisions and which ones are noise.

Leadership ends up tracking everything, which is functionally the same as tracking nothing. If everything is a priority, nothing is.

Conflicting definitions of the same metric across teams

This is the one I run into most often. Sales is reporting revenue one way, finance is reporting it another. Both numbers are technically defensible, but they’re different, and every weekly review devolves into a conversation about which number is right instead of what to do about it.

The definitions aren’t wrong — they’re just different. Sales might include pipeline that hasn’t closed yet. Finance might exclude a category of deals that are still in dispute. Until someone decides what the canonical definition is and where it lives, the argument will keep happening.

Metrics that can’t be pulled automatically

A KPI that requires manual work to produce is not a KPI. It’s a project. If someone has to export a file, clean it up, and paste it into a spreadsheet every Monday before the leadership call, that number is going to be wrong sometimes, and late often.

The manual work also means the metric can’t be trusted at cadences faster than whoever does the export can manage. That’s a structural problem, not a discipline problem.

Why “Just Simplify the Dashboard” Doesn’t Fix It

The instinct is understandable: the dashboard is too complex, so simplify the dashboard. Trim the metrics, clean up the layout, make it look better.

The problem is that the dashboard is a symptom, not the cause. If the underlying definitions are still inconsistent — if Sales and Finance still have different definitions of revenue — a simpler dashboard just surfaces the conflict faster. You haven’t fixed anything. You’ve just made the problem more visible.

The real problem is in the definition layer. That’s where the work has to happen.

The Right Sequence

I always start with business objectives, not metrics. What does the business actually need to accomplish in the next 12 months? Once that’s clear, the question becomes: what are the 5–7 metrics that would tell us, unambiguously, whether we’re on track?

That number — 5 to 7 — is not arbitrary. It’s about what a leadership team can actually hold in their heads and act on. If you have more than that at the top level, you don’t have a framework. You have a list.

Once the metrics are agreed upon, every one gets a canonical definition: what exactly it measures, how the calculation works, what data source it pulls from, and who owns it. That definition gets written down and kept somewhere that isn’t a slide deck.

Then, and only then, you build the infrastructure to surface those metrics reliably. Automated pulls, clean data connections, dashboards that update without anyone having to touch them. The tool doesn’t matter much — whether it’s Power BI, Tableau, or something else, the infrastructure work is roughly the same.

A Practical Self-Audit: Four Questions

Before you decide whether you have a KPI problem or a data problem, ask these four questions:

  • Can your leadership team agree on a single number for revenue, margin, and utilization without a conversation first? If the answer is no, you have a definition problem.
  • Are any of your top metrics produced manually? If yes, those metrics are at risk every reporting cycle.
  • If someone new joined your leadership team today, could they figure out what the 5 most important metrics are from the current dashboard? If not, the hierarchy is broken.
  • When was the last time a metric was retired? If the answer is “never,” your framework is only growing, never cleaning.

If you answered “no” to the first question, that’s a KPI architecture problem. If you answered “yes” to the second, that’s a data infrastructure problem. Most companies have both.

What the Fix Actually Involves

This is not a software problem. I want to be direct about that because a lot of companies go looking for a tool to solve it — a better BI platform, a new reporting tool, something with AI-generated insights. The tool is not what’s broken.

What’s broken is that the right people have never been in the same room agreeing on what the numbers mean. The fix requires exactly that: a structured conversation between Finance, Sales, Operations, and whoever else owns data, where the canonical definitions get written down and ratified.

That conversation is awkward. People have strong opinions about their numbers. But it’s the only thing that actually works. Everything else is rearranging the dashboard.

Once the definitions exist, the technical work is usually straightforward. Clean up the data model, automate the pulls, build the dashboards against the agreed-upon definitions. The governance question — who maintains this, what happens when a definition changes — also has to be answered before you go live.
